12 Brands under 1 structure
Previously, our company managed and developed content on two distinct CMS platforms across various environments, as a result of an acquisition. However, as part of our strategic evolution, we consolidated them into a single CMS programme. This initiative involved transitioning all our brands onto a centralised CMS with a cohesive front end, streamlining our operations and enhancing user experience.
So why is it great?

A unified design system can easily accommodate the addition of new brands or products without the need for extensive redesign, saving time and resources.
How it started ……
The story how I managed to save the project from chaos and deliver design ahead of schedule.

Reason
The project took an unexpected turn when the lead designer left at the start, leaving looming deadlines. But where some saw despair, I saw opportunity.

Management & Process
Planned Timeline: 1.5 year
I introduced specific measures to streamline our workflow and tackle critical bottlenecks. By encouraging open communication and fostering collaboration, I cultivated unity within the team, ensuring alignment towards our shared objectives.
1. Planning
Define the scope, break it down into phases, and complete the business discovery workshop.
2. Assessing
I reviewed existing design elements according to the MVP list, identified redundancies, and collaborated with other members of the design team to evaluate all selected components and pages.
3. Design & Testing
Carefully selected from all our brands, integrating and streamlining the most up-to-date and thoroughly tested features and components. I also ensured consistency across various brands.
4. Review
Verify with compliance for the initial review before the stakeholder demo.
I kept a close eye on our progress, ready to adapt our strategy as required. With meticulous planning and effective resource allocation, we gradually made up lost ground, steadily progressing towards our target with each day.
I also created comprehensive project documentation, establishing knowledge repositories. Cultivated an open and consistent communication channels through Confluence and Slack with team members, and relevant departments throughout the project lifecycle.
Outcome
Successfully completed the master design system, consolidating systems within a remarkably short timeframe of just 2 sprints (4 weeks), and achieving cohesion across 9 out of 12 brands. The 10 delivered design systems included 2 flagship brands, all accomplished within 8 months, which is 1 months ahead of the planned schedule.

Learning
Throughout my participation in this project, I’ve garnered significant learnings, with a central emphasis on the importance of intervening promptly and taking initiative at the first signs of trouble. Acknowledging the pivotal role of getting involved early and proactively addressing issues as they arise, I’ve developed a keen understanding of the crucial necessity for swift action in steering projects towards success. This experience has underscored the value of pre-emptive measures and proactive problem-solving, influencing my approach to future endeavours.
